You open your Google Ads account. Everything is green. "Campaign optimised automatically." 8% CTR. "Excellent performance," Google tells you. You feel good. You close the tab.
A week goes by. The phone doesn't ring. No new leads. You check again — still green.
Here's the uncomfortable truth: Google designs the dashboard to make you feel reassured, not to tell you what's actually happening. A high CTR and "automatic optimisation" can sit right next to an account that's quietly draining your budget with zero customers at the end of it.
⚠️ CTR measures interest. Conversion rate measures money. A business that only tracks the first one is living inside a comfortable illusion.
3 Signs Your Dashboard Is Lying to You
📊 You're tracking CTR, not cost per customer
CTR measures exactly one thing: how many people clicked relative to how many saw the ad. It has no idea whether the person who clicked was relevant, or could ever buy from you. You can have a brilliant CTR from an ad that attracts curious clickers — and zero sales. Many businesses check "how are the ads performing" and look at clicks, instead of asking the only question that actually matters: how many of those clicks became paying customers?
🤖 Smart Bidding is running with no human oversight
Google sells "smart automation" (Smart Bidding, Performance Max) as if it's magic that solves everything on its own. The algorithm really is clever — but it's optimising toward clicks and conversions exactly as it defines them, not necessarily toward what's actually profitable for your business. Without correctly configured conversion goals, without irrelevant search terms blocked, and without someone reviewing results weekly, the algorithm keeps "optimising" with full confidence — in the wrong direction.
🏝️ Nobody's checking while you're away
Whenever you're out of the office — on holiday, at a conference, simply heads-down running the business — the campaign keeps spending on its own. Irrelevant search terms keep accumulating clicks. Budget that was meant to bring in leads quietly leaks away, and nobody's there to stop it, because the dashboard still says green.
The Quick Self-Check
Run through these right now:
Do I actually know my cost per lead/acquisition — not just how many clicks I got?
Have I checked my Search Terms report this month and blocked what's irrelevant?
Is conversion tracking correctly set up in Google Ads and GA4?
Does anyone check the account when I'm out of the office?
Is my daily budget capped so it can't "run away" if something goes wrong while I'm not watching?
If you answered "no" or "not sure" to any of these — you have a budget leak that keeps going even when you're not looking.
✅ The good news: once you look at the right metrics, it's usually clear the existing budget was already enough — it just wasn't aimed correctly. Fixing conversion settings and cleaning up irrelevant keywords can meaningfully improve results without adding a single pound to the budget.
Yes, This Is the AI Era. That's Exactly Why It Matters More, Not Less
Smart Bidding, Performance Max, AI-written ad copy — these are real, powerful tools, and it would be foolish to ignore them. But a great AI tool without someone who understands how it thinks from the inside simply does what it "believes" is right, confidently and quickly, even when it's wrong. AI doesn't replace professional judgement. It amplifies it, for better or worse, depending on who's driving it.
I spent almost eight years at Google Ads in the UK, as part of the founding team for a new regional department managing paid advertising accounts. I don't guess how the algorithm "thinks" — I've seen it from the inside. That's the difference between someone who switches AI on, and someone who understands what the AI is actually doing with your money.
What to Do Now
You have two options. You can work through your Search Terms report yourself, double-check that conversions are configured correctly in GA4, and set a capped daily budget that prevents runaway spend when you're not watching.
Or — if you'd rather have someone who's done this hundreds of times look at your specific account and tell you exactly where the money is leaking — that's exactly what I do.
A short audit usually uncovers within an hour exactly where the budget isn't aimed correctly — without touching the budget itself, just the settings. So the campaign keeps working correctly, whether you're watching it or not.
