Every week I hear some version of the same question: "With all these AI tools now, do I even need to hire someone?"
It's a fair question. Smart Bidding sets your bids. Performance Max builds and runs entire campaigns on its own. AI can write your ad copy, generate your landing page, and even summarise your own analytics for you. On paper, marketing looks more automated than it's ever been.
Here's what I've learned after almost eight years inside Google Ads, and over a decade helping businesses run campaigns since: AI doesn't remove the need for professional judgement. It raises the cost of not having it.
⚠️ AI tools execute with total confidence, whether they're right or wrong. A human expert is what tells the difference between the two — before it costs you money.
Where AI Genuinely Helps
To be clear, this isn't an anti-AI post. Used well, these tools are a real advantage:
⚡ Speed and scale
AI can generate and test hundreds of ad variations in minutes, something that would take a human team days. It can also process far more data points than any person could manually review.
🎯 Pattern detection at scale
Bidding algorithms can spot micro-patterns in auction data, time of day, and device behaviour that would be genuinely impossible to track by hand across a large account.
Where AI Quietly Costs You Money
🎯 It optimises for what it's told, not for what's profitable
Smart Bidding will chase whatever conversion goal it's given, with total conviction. If that goal is set up incorrectly — counting newsletter sign-ups as equal to actual purchases, for example — the algorithm will happily optimise your entire budget toward the wrong outcome, and tell you it's doing a great job the whole time.
📉 It doesn't know your business, only your data
An algorithm doesn't know that your busiest season just ended, that a competitor just launched a sale, or that a lead worth £5,000 matters more to you than ten leads worth £50 each. It optimises for the numbers you fed it. Someone still has to feed it the right numbers, and interpret what the results actually mean for your business.
🕳️ Mistakes compound quietly, at speed
A human making a bad call usually makes one bad call. An unsupervised AI system making a bad call can make that same mistake thousands of times an hour, at full budget, with total confidence, before anyone notices the dashboard still looks "green".
What a Human Expert Actually Does Differently
I spent almost eight years at Google Ads in the UK, as part of the founding team for a new regional department managing paid advertising accounts. I've watched these systems from the inside, not just as a user of them.
That's the difference in practice: I don't guess what Smart Bidding is optimising toward, I check it. I don't assume conversion tracking is accurate, I audit it. I don't wait for a quarterly report to notice something's wrong, I catch it in the weekly numbers, before the budget's gone.
AI is an excellent tool in the hands of someone who knows exactly what to check, and a very expensive one in the hands of someone who doesn't.
Signs your AI-run campaign needs human review:
Your conversion goals were set up once and never reviewed since.
You can't explain, in one sentence, what your bidding strategy is currently optimising for.
Nobody has checked the Search Terms report in the last month.
Performance looks "fine" on the dashboard, but you can't say why revenue hasn't moved.
If two or more of these sound familiar, your AI tools are running without a co-pilot.
✅ The good news: this doesn't mean turning AI off. It means putting a professional between the algorithm and your budget, someone who knows exactly which levers to check, and how often.
What to Do Next
If you're already comfortable digging into Search Terms reports, conversion settings, and bidding strategy performance yourself, most of these checks can be done manually, and it's worth doing regularly.
If you'd rather have someone who's spent almost a decade inside Google Ads look at your account and tell you exactly where the AI is helping, and where it's quietly working against you, that's exactly what I do.
